# What's a normal active-time percentage for remote staff?

## Plenty of data, no context

There is no single active-time percentage that counts as normal for every remote team, and the number worth managing to comes from your own team’s trend rather than a published benchmark.

The question usually arrives after the tool is already running. The dashboard shows each person’s day as a percentage, the team is remote, and the honest reaction is that there is plenty of raw data but no context. One person sits at 38%, another at 71%, and nothing on the screen says whether either of them is fine.

The short answer is that a figure from another company’s data cannot settle it, because active time depends on what the work is. Your own data can. This post covers what the percentage actually measures, why the published benchmarks disagree with each other, and how to set a baseline from your team’s own trend.

## What the percentage measures

Active time is the share of tracked time in which the computer saw keyboard or mouse input. That is the whole measurement. Everything else the person did that day — reading a contract end to end, thinking through a design, a long call with a customer, time on a train — leaves no trace on the input count.

This is why 100% is neither possible nor wanted. It is not possible because a working day full of reading, calls and thought registers as partial activity no matter how good the day was. It is not wanted because breaks are part of a working day, and a number pinned at 100% usually means the measurement is being fed rather than the work. A healthy percentage is the one that matches the actual mix of that person’s job.

## Why the published benchmarks disagree

The numbers that do exist come from the monitoring tools themselves, and they do not agree with one another.

Hubstaff’s help center tells teams that if a usual day involves checking email, reading articles or calls, average activity might sit around 50%, while data entry, design and development work tends to run higher — and that people at 75% and at 25% “can often times both be working productively”.

Insightful’s platform treats a utilization score of 70%–90% as its optimal range, and its published benchmarks put typical productive time at 60%–75% in healthcare and 75%–90% in call centers. The same article points out that a 70% productive-time score can be perfectly healthy for a sales manager who spends the day coaching and sitting in meetings.

ActivTrak’s Workforce Utilization Benchmarks Report found the average organization in its dataset logs 5 hours 56 minutes of productive time a day against a stated goal of 6 hours 50 minutes.

These are not contradictions; they are different definitions applied to different populations. Hubstaff counts seconds of input, Insightful scores utilization, ActivTrak totals productive hours. What they share is the finding that matters to you: the number moves with the role. A call-heavy support day leaves less trace on the computer than a data-entry day, and nobody’s published band covers what your team actually does.

## Set the baseline from your own trend

Because the role sets the number, the team that owns the role also owns the number. A baseline you set from your own data is the only one that means anything. The practical version:

1. Let the tool run for four to six weeks of ordinary work, with no change in how the team is managed. A baseline drawn from an unusual month measures the unusual month.

1. For each person, collect their daily active-time percentage across that period and take the middle of the range. That midpoint is their baseline. Do it per person: a team-wide average quietly re-imports the industry-number problem.

1. From then on, compare each person to their own baseline, not to a colleague. A stable number needs no explanation even when it is well below someone else’s. What deserves attention is drift: a steady slide over weeks, or a sudden drop from a personal norm.

1. Revisit the baseline when a person’s role changes, and once a quarter anyway. The number describes the job as it is now, not the job as it was.

One thing to decide before you draw the line: the baseline is a description, not a quota. A percentage treated as a target stops measuring work and starts measuring the willingness to feed the tracker, and once the team knows that, the number tells you nothing. Tell the team what the baseline is and what it is for. A number people understand is one they leave alone, and the data stays honest.

## Then let output settle it

Active time tells you where hours went, not what came of them. The delivered work is the final test, and the percentage never outranks it. The baseline’s job is narrow: it flags where a question is worth asking. A person whose number has drifted for a month may be underwater, blocked, or simply in a season of meetings — the number says look, not what you will find. If someone’s output is delivered and their percentage is stable, there is nothing to fix. If the number holds steady but the output has slipped, the conversation is about the work, and it will be a shorter one because you already know the hours were there.
